Six supply blocks: vehicles are only the first, and the other five decide whether you last
Automotive procurement is not vehicle procurement. Laid out, the business buys six things: vehicles and floor stock, parts, fluids and consumables, tools and equipment, outsourced services, and technician skill. New entrants put all their capital and attention into the first block, then discover once service volume arrives that blocks two and four are the constraint.
One, vehicles and floor stock. The core issues are capital tied up and how accurately you forecast trim mix. The supply relationship is comparatively simple — you face a manufacturer or national distributor, and the problems are production allocation, sailings and stock composition rather than availability. Two, parts. Four sub-groups with very different supply structures: routine wear items, model-specific mechanical parts, electronics and sensors, and body and cosmetic panels. Local availability varies enormously across them, which is the next section.
Three, fluids and consumables. Engine and transmission oils, brake fluid, coolant, cleaning and servicing supplies, body shop fillers, paints and abrasives. Deep local supply and fast turnover, so the least worrying block — but also the one where specification errors are easiest to make, and the consequences arrive late.
Four, tools and equipment. Lifts, alignment rigs, tyre machines and balancers, spray and bake facilities, special service tools, and diagnostic equipment with its software licensing. That last item is the one most often left out of the budget: without diagnostic coverage and a current licence for the relevant models, there is a large amount of work you simply cannot accept.

Six, technician skill. What makes this block unusual is that it is simultaneously a staffing problem and a purchasing one. Brand training, special tools and diagnostic licences are a bundled investment, and the investment walks out with the technician.
Seen together, one structural fact emerges: vehicle revenue is one-off, service revenue repeats, and service capacity is bay count multiplied by bay turnover. A car waiting on a part occupies a bay, and what you lose is not the margin on that part but everything that bay could have produced that day. Local or waiting for a sailing: availability follows the part's character, not the badge
Do not ask which brand a part belongs to. Ask what kind of part it is. Within the same brand, filters are everywhere while a control module may have to be ordered. The genuine difference between brands is not whether parts exist but how deep the local parc makes the aftermarket float.
Deep local circulation: routine wear and service items — filters, brake pads and discs, belts, plugs, batteries, tyres — plus general fasteners, common glass sizes and body shop consumables. The issue with this group is never availability, it is whether origin and specification are controlled.
Available but shallow: model-specific mechanical parts, suspension and steering assemblies, lamp units, bumpers and wings. They are bulky, high in SKU count and thinly consumed per model, so local stock typically covers only the highest-volume models and model years. The newer or more niche your models, the more you must plan around ordering rather than shelf stock.
Effectively order-or-import: electronic modules and sensors, high-voltage components for hybrid and electric vehicles, genuine assemblies, special-order factory paint, and parts specified under a recall or technical bulletin. One more group gets forgotten: special service tools and diagnostic software licences. They are supply items too, and without them the part arrives and still cannot be fitted or coded.
Brands new to the market carry an extra layer. A small parc gives independent channels no reason to stock, so nearly everything routes through the national distributor or an import, and cycle times run visibly longer than for established brands — more so outside the metro. This has nothing to do with where the brand comes from and everything to do with how long and how widely it has run locally; background in newer brands and their parts situation. Three supply routes with three different liability positions
Parts reach you through three parallel routes with different pricing, different speed and — most importantly — different allocation of responsibility.
Route one: genuine or authorised channels. Highest part price, but accurate part numbers, traceable origin and a warranty that connects back upstream. Part of what you pay for is having someone share the problem when one arises. Within an authorised network your real lead time depends on what the national distributor stocked, not on how urgent your job is.
Route two: independent wholesale and the parts market. Fast, wide choice, flexible pricing — at the cost of variable origin and specification, with quality responsibility landing on you. Using this route is not wrong, provided you run your own goods-in standard and are explicit with the customer about where responsibility sits.
Route three: salvage and used parts. For older vehicles, discontinued models and certain panels this is the only realistic source. The difficulty is not price: warranty does not connect upstream, provenance documentation tends to be thin, and any dispute over origin or title lands on whoever fitted it. Warranty and liability is where this business loses money, and there is one governing principle: never promise the customer more than your supplier promised you. It lands in three places. First, the job order should state which class of part was used — genuine, aftermarket, remanufactured or used — and its warranty scope and duration. Second, take written confirmation when a customer chooses a non-genuine part, particularly while the vehicle remains under factory warranty; how a factory warranty treats non-genuine parts is set by that brand's warranty terms and should never be assumed. Third, settle the claims process in the purchase agreement: who adjudicates, what evidence is required, whether the old part must be returned, and whether settlement is replacement or credit. Terms, minimums and stocking habits are negotiated by category and market conditions. Ask outright whether the supplier holds standing stock or orders in, who bears inter-island freight, and who carries return freight on wrong or mismatched parts. Pin down in the contract: part number traceability, responsibility for wrong or short shipments, warranty duration and claims process, notification and substitute disclosure when a part is unavailable, and the price adjustment mechanism. Acceptance specific to this trade: part numbers, software versions, paint batches
What makes automotive acceptance different is that the cost of a wrong part is not incurred at goods-in — it is incurred after it is fitted. Removal labour, customer waiting and rework together usually exceed the part itself, which is why the checks have to move earlier than in most industries.
One: verify the part number and application, never the appearance. Across model years, trim levels and production sources, part numbers differ while the part looks identical. Cross-check the vehicle identification number against the part number, once at goods-in and again before the box is opened for fitting. Ordering on visual similarity is the single largest source of rework in this trade.
Two: check marking and documentation on aftermarket parts. Which parts fall under mandatory standards and what marking and paperwork is expected is covered in auto parts standards and import. This is not only a compliance step — it is the basis on which you later evidence to a customer that a compliant part was used.
Three: for electronics, verify software version and whether coding is required. Many modules are not functional once bolted in; they require coding, adaptation or activation, which needs model-appropriate diagnostic equipment and a current licence. Confirm at purchase whether the part requires coding, whether your diagnostic coverage extends to it, and whether the licence is in date. Diagnostic licensing is recurring procurement, not a one-off equipment purchase, and underbudgeting it means accepting work you cannot finish.
Four: paint by sprayout card and batch. The same colour code varies across batches and model years, and body shop rework is the most expensive rework in aftersales. Standard practice is a test card compared against the vehicle before committing to the panel, with the formula and batch recorded for future touch-up.
Five: fluids by grade and seal integrity. Grade errors surface late, by which point responsibility is hard to allocate. Checking specification, pack size and seals at goods-in is cheap insurance.
Accept that three lead-time rhythms coexist: shelf stock is immediate, distributor transfer follows allocation cycles, and imports follow order and arrival cycles. Each calls for different customer communication — start work immediately, quote a clear waiting window and update it, or explain the position before accepting the job. Blending all three into one promise is the most concentrated source of complaints.
One more item is an obligation rather than a service: traceable customer and vehicle records. When a recall or technical bulletin lands, you need to locate by vehicle identification number and batch everyone who received the affected part. Disruption and substitution: turnover, island transfers, typhoons and sailings
The cost of a stockout here is not the missing part, it is the occupied bay. A car waiting on a lift consumes that bay's entire output for the period, and customer patience runs down by the day. So the goal of a parts strategy is not to have everything — it is high-frequency items always present, mid-frequency obtainable quickly, and everything else explained honestly before the job is accepted.
One: stock by frequency, not by model launch. The common error is laying in a recommended list the moment a model launches and then carrying slow-moving items for years. The workable method judges by local parc, road conditions and usage intensity: hold high-frequency wear items, rely on distributor transfer for mid-frequency lines with an agreed allocation cadence, and order high-value low-frequency items to the job, trading customer waiting time for capital efficiency. Recalibrate the tiers periodically against actual issue data rather than leaving the original list in place.
Two: island transfers are the Philippine-specific layer. Outside the metro, and especially where sea freight is involved, arrival cadence is set by sailings and port handling rather than by when you ordered — see inter-island shipping and logistics cost structure. In practice, give outer branches their own, deeper safety stock and let their accepted-work list differ from the metro. Declining a job up front beats leaving a car parked for two weeks.
Three: weather and season. Deliveries stop during warnings and branches may close — see typhoon signal levels. After the rainy season, flood-affected vehicles, electrical faults and body work arrive together, which is a predictable seasonal peak that should be reflected in stock and labour planning rather than absorbed as a surprise.
Four: waiting-period communication needs a written procedure. Decide in advance when alternative transport is offered, when the customer should take the vehicle away and return, and when a substitute part may be used and how written consent is obtained. With the same waiting time, branches that follow a procedure generate far fewer complaints.

Seven recurring pitfalls on the supply side
One: stocking to the manufacturer's recommended list instead of the local parc. The list is generic; your customer base is specific. The cost is capital frozen in parts that will not move for years while genuinely high-frequency items run short. Recalibrate against real issue data within the first half-year of trading.
Two: judging parts on margin rather than turnover. A high-margin part that moves twice a year returns less than a low-margin part that moves weekly, and it occupies shelf space and capital besides. Decide in advance how obsolete stock will be cleared rather than discovering it at stocktake.
Three: promising the customer more than the supplier promised you. The fastest route to paying cash out of your own pocket. State the part class, warranty scope and duration on the job order, settle the claims process in the purchase agreement, and take written confirmation when a customer selects a non-genuine part. Four: presenting salvage parts as genuine. Provenance you can explain and the customer's written informed consent are both required, not either. The saving is never proportional to the exposure.
Five: omitting diagnostic software and licensing from the budget. It behaves like a subscription, not equipment. Without it the part arrives and cannot be coded, which means holding a franchise you cannot service. Give it its own budget line and roll it annually.
Six: stocking outer branches on metro assumptions. Sailings do not accelerate because a job is urgent. Set separate safety stock parameters and let the accepted-work list differ.
Seven: incomplete customer and vehicle records. When a recall or bulletin lands you must be able to find owners by vehicle identification number and batch, and in a liability dispute the records are your only evidence. It is the easiest thing to treat as overhead and the easiest to skip.
